Observability for Indie Devs: Logs, Metrics, Traces
A minimal but real observability setup for indie devs and tiny startups. Three tools, under ₹3,000/month, complete coverage.
Indie devs and tiny startups skip observability because it sounds enterprise. The result: incidents get discovered by customer complaints. Here is the minimal but real setup — three tools, under ₹3,000/month, complete coverage.
Layer 1: error tracking
Sentry is the obvious choice in 2026. Free tier covers most indie projects (5k errors/month). Setup: 10 minutes. Integration: one line in your error boundary plus one middleware wrapper.
Sentry's session replay feature (paid) is genuinely transformative for debugging — you see exactly what the user did before the error happened.
Layer 2: logs
Better Stack, Axiom or Logflare. ~₹1,500/month gets you 50GB of log ingestion and a year of retention. Send structured JSON logs (not strings) with pino or your framework's logger.
The single most valuable habit: include a traceId on every log line for a single request. When something goes wrong, you can pull every log for that specific request in seconds.
Layer 3: uptime monitoring
Better Uptime, UptimeRobot or BetterStack uptime. ~₹500/month. Monitor your production URL + key API endpoints every 1 minute. SMS or Slack alerts on failure.
Don't just monitor the homepage — monitor a specific endpoint that exercises your database. A 200 response from a static page tells you nothing about whether real users can sign up.
What you don't need (yet)
Distributed tracing (Jaeger, Tempo): not until you have multiple services. Custom dashboards (Grafana): nice but rarely worth the operational cost at small scale. Synthetic load testing (Gatling): premature for pre-PMF products.
The 'incident' practice
Even with three engineers, run a 30-minute post-incident review for every customer-impacting outage. Not blame — root cause. Write it up in a Notion doc. Over 6 months you build an institutional memory that catches future incidents earlier.
The big return
Teams with this minimal stack catch ~85% of customer-impacting issues before customers notice. Compared to the alternative — customers in your DMs at 11pm — the ₹3,000/month is the cheapest insurance you'll ever buy.
